THE TAKEAWAY

Make the pilot a sequence of reviewable decisions. At day 90, you should know what to continue, improve, or stop.

The decision this guide helps you make

What must a pilot teach your team before you scale?

You will leave with: A pilot plan with a baseline and explicit continue, revise, or stop criteria.

Start here: Write the learning question and what the pilot can reasonably observe in 90 days.

Define a learning objective for the pilot

A 90-day pilot gives marketing and sales a bounded period to test an account strategy and its operating process. It is not a promise that every enterprise buying cycle will close inside that window.

Choose a clear question: can this account play reach relevant stakeholders, produce useful conversations, and support opportunity progression? Name the programme owner, sales owner, content reviewer, and CRM or analytics owner.

Keep the initial cohort small enough for those people to review the work and act on the results. Set the cohort size around capacity and the intended personalisation depth instead of choosing a number solely because it looks ambitious.

Days 1–15: align the accounts and baseline

Agree fit criteria, commercial objectives, account exclusions, and the sales handoff. Review the starting account and opportunity records together. Identify active conversations, existing customers, and missing stakeholder roles.

  • Confirm the account list and responsible owner for each account.
  • Record the current relationship and opportunity stage.
  • Define meaningful engagement and sales acceptance.
  • Document the permitted sources and data needed for the play.

The review gate is a signed-off account universe, baseline, and success definition. If account ownership or measurement is unresolved, fix it before producing campaign assets.

LinkedIn describes alignment with sales as an initial step in developing an ABM strategy. LinkedIn: building an ABM strategy.

The practical workflow

A 90-day enterprise ABM pilot your sales team can use. Workflow: Agree the learning question; Baseline the account cohort; Validate a complete play; Activate and review weekly; Decide what should scale.

Days 16–30: build and validate the play

Research the account context, draft the shared account hypothesis, and create a role-specific message matrix. Decide which content helps the buying group take the next step.

Build the minimum complete asset set for that journey. This might include an account brief, a diagnostic content piece, an evaluation asset, and a sales conversation guide. The right set depends on the objective, channel, and existing relationship.

Run the workflow for representative accounts before scaling production. Check sources, claims, message relevance, approvals, and the handoff. The review gate is a launch-ready play that account owners can explain and use.

Days 31–60: activate and learn every week

Launch through the agreed channels after approval. Give sales the account context and next-action guidance before the first response arrives. Review account activity, stakeholder coverage, accepted handoffs, and asset feedback weekly.

Keep a short learning log: what happened, what interpretation your team made, what changed, and when the change took effect. This helps distinguish an account response from a campaign adjustment.

If a message is weak, revise it with evidence. If a channel is missing relevant stakeholders, examine the audience and journey. If sales cannot act on a handoff, improve its context and routing before increasing activation volume.

HubSpot documents campaign records that associate assets and capture details such as goals and budget. HubSpot: create and organise campaigns.

Days 61–90: review progression and decide what scales

Compare current account response and opportunity status with the baseline. Include the accounts that did not progress, the assets that were not useful, and the parts of the workflow that required repeated rework.

The pilot decision review
QuestionEvidence to review
Was the account strategy relevant?Buyer feedback, stakeholder coverage, sales conversations
Did the workflow operate reliably?Approvals, rework, missing data, handoff acceptance
Did accounts progress?Baseline-to-current relationship and opportunity movement
What should change next?Documented learning and capacity for the next cohort

Decide which plays to continue, which to revise, and which to stop. Keep attribution assumptions and tracking gaps visible. A short pilot may demonstrate a useful operating process before it can demonstrate closed revenue.

For the next phase, widen account coverage only where the workflow, evidence, and sales capacity support it. Explore the Outsell programmes to match the next cohort with the right research and personalisation depth.

Your next-action checklist

  • Alignment gate: Approve list, exclusions, and baseline. Check the limitation: launch remains blocked until owners agree.
  • Play validation: Review representative briefs and assets. Check the limitation: production volume can conceal weak context.
  • Activation review: Examine accepted handoffs and buyer feedback. Check the limitation: activity alone does not prove usefulness.
  • Scale decision: Continue, revise, or stop the account play. Check the limitation: short windows may not show closed revenue.

Use three layers: execution reliability, account response, and opportunity progression. Review approval turnaround, repeated rework, stakeholder coverage, accepted handoffs, and changes from the relationship baseline. Include accounts with no movement and explain missing tracking. Compare time spent on the play with the usefulness reported by receiving account owners. A pilot can establish a reliable process before it provides credible evidence about closed revenue.

How to use the evidence

Read each reference against the claim it supports. Platform documentation describes capabilities; public cases report a publisher’s experience; research findings apply to the studied task and population. The workflow in this guide is an operating proposal to evaluate in your own account context.

Questions this guide answers

What must a pilot teach your team before you scale?

Make the pilot a sequence of reviewable decisions. At day 90, you should know what to continue, improve, or stop.

What should I do first?

Agree the learning question. Record the input evidence and the acceptance criteria before continuing. Use the decision worksheet to document the owner, review date and next action.
